How HODs Can Use Data to Improve Student Results

Using student data to improve results is one of the most powerful strategies available to a Head of Department. Used well, it can help you identify where students are struggling, understand why results are changing and determine which teaching strategies are making a difference.

However, data can also become a burden. HODs can easily find themselves surrounded by spreadsheets, assessment results, attendance figures and reports without knowing what action to take.

The purpose of data is not to produce more reports. The purpose of data is to improve decisions.

Effective HODs use student data to ask better questions, identify priorities and support teachers to improve classroom practice. Rather than simply reporting results to senior leadership, they turn evidence into practical action.

Start with the Right Questions

Before collecting or analysing data, decide what you want to know.

A common mistake is to begin with the available data and then search for something interesting. This can produce a great deal of information without leading to meaningful action.

Instead, begin with a question such as:

  • Which students are not making expected progress?
  • Which areas of the curriculum are causing students the most difficulty?
  • Are particular classes performing differently?
  • Have results improved or declined over time?
  • Are students performing differently in particular types of assessment?
  • Are there significant differences between student groups?
  • Which teaching strategies appear to be producing better results?

The question determines the data you need.

For example, if your concern is declining Year 10 mathematics results, looking only at the final grades may not tell you enough. You may need to examine individual assessment tasks, curriculum areas, attendance, student progress and differences between classes.

Good data analysis starts with a good question.

Don’t Try to Analyse Everything

One of the biggest challenges for an HOD is deciding which data actually matters.

Schools generate enormous amounts of information. You may have access to NAPLAN results, examination results, classroom assessments, attendance data, behaviour records, student surveys and system-level reports.

You don’t need to analyse all of it.

Start with the data that is most closely connected to the question you are trying to answer.

For example, if Year 9 students are performing poorly in persuasive writing, begin by examining:

  • assessment results
  • common errors
  • samples of student work
  • teacher feedback
  • curriculum content
  • differences between classes

This is likely to be much more useful than producing a large report containing every available student statistic.

As an HOD, your role is not to become a data analyst for its own sake. Your role is to use evidence to identify what your department should do next.

Look for Patterns Rather Than Individual Results

Individual student results are important, but patterns can reveal much more.

Suppose one student receives a low mark for an assessment. There could be many reasons. However, if 40 per cent of the students in a year group struggle with the same section of the assessment, that suggests a broader issue.

The problem might involve:

  • insufficient teaching time
  • misunderstanding of a particular concept
  • ineffective teaching strategies
  • an assessment that was poorly designed
  • inadequate preparation
  • unclear instructions
  • gaps in prerequisite knowledge

Look for patterns across:

Students → classes → teachers → curriculum areas → assessment types → year groups → time.

Patterns help you move from the question “Who is struggling?” to the more useful question:

“What is causing students to struggle?”

That distinction is critical.

Compare Results Over Time

A single set of results rarely tells the whole story.

An HOD should ideally compare current performance with previous results to identify trends.

For example:

The important information here is not simply that the current average is 58 per cent.

The trend shows a four-year decline.

That should prompt further investigation.

What changed?

Was there a curriculum change? A change in student cohorts? Staff turnover? Different assessment practices? Reduced instructional time? Changes in attendance or behaviour?

Equally, an improvement in results should be investigated.

If results have increased significantly, ask:

What are we doing differently?

The answer may identify a successful teaching practice that can be shared across the department.

Use Assessment Data to Identify Curriculum Gaps

Assessment data can be particularly valuable because it can show what students know and where their understanding breaks down.

Rather than looking only at overall marks, examine performance by skill, topic or curriculum area.

Imagine a Year 8 English assessment produces these results:

  • Reading comprehension: 76%
  • Vocabulary: 72%
  • Paragraph structure: 64%
  • Evidence selection: 51%
  • Analysis: 43%

The overall assessment result might look reasonable.

However, the breakdown reveals a significant problem with students’ ability to analyse evidence.

That gives the department something concrete to address.

The response might include:

  • revisiting the skill explicitly
  • developing common teaching resources
  • modelling successful responses
  • providing additional practice
  • moderating student work
  • monitoring the results of a follow-up assessment

This is far more useful than simply telling teachers that “Year 8 results need to improve.”

Using Student Data to Improve Teaching

Using student data to improve results only becomes valuable when it changes what happens in classrooms.

Once you’ve identified an area of concern, work with teachers to determine what should happen next.

For example:

Data: Students are struggling to interpret assessment questions.

The departmental response might be:

Action: Teachers explicitly teach students how to identify command words, unpack questions and plan responses.

Then establish:

Evidence: Student performance on the next common assessment improves.

This creates a simple cycle:

Identify → Investigate → Act → Monitor → Review

The HOD’s role is to keep this cycle moving.

Avoid introducing ten different strategies at once. Choose one or two high-priority areas and give teachers enough time and support to implement them properly.

Use Data to Support Teachers, Not Blame Them

Data conversations can quickly become defensive if teachers believe that results are being used to judge or rank them.

The purpose of departmental data analysis should be improvement, not blame.

If one class performs below expectations, don’t immediately conclude that the teacher is ineffective.

Ask questions first:

  • Was the class attendance consistent?
  • Were the students adequately prepared?
  • Did they have particular learning needs?
  • Was the curriculum covered sufficiently?
  • Was the assessment appropriate?
  • Were there differences in the student cohort?
  • What does the student work actually show?

Similarly, if one teacher’s students achieve particularly strong results, don’t simply congratulate them and move on.

Ask:

What can the rest of the department learn from their practice?

Data becomes much more powerful when it encourages professional dialogue rather than competition.

Identify Students Who Need Targeted Support

Departmental data can also help HODs identify students who need additional intervention.

Rather than waiting until students fail, look for early warning signs.

These might include:

  • declining assessment results
  • incomplete work
  • repeated absences
  • poor engagement
  • failure to demonstrate prerequisite skills
  • consistently low performance across subjects

The HOD can then work with teachers, student services and relevant school staff to determine an appropriate response.

Importantly, intervention should be targeted.

Not every student who receives a low mark needs the same support. One student may need additional teaching of a particular skill, while another may need help with attendance, organisation or engagement.

The better the diagnosis, the more useful the intervention.

Set Measurable Department Goals

Once the data identifies a priority, turn it into a measurable goal.

Avoid goals such as:

“Improve student results.”

This is too vague.

Instead, establish a goal such as:

“Increase the percentage of Year 9 students achieving at least 70 per cent in analytical writing from 52 per cent to 65 per cent by the end of Semester 2.”

Now everyone knows:

  • what is being improved
  • who is involved
  • what success looks like
  • how progress will be measured
  • when the goal should be achieved

A measurable goal also allows the HOD to evaluate whether the strategies being used are actually working.

Review Whether Your Strategies Are Working

The final step is often overlooked.

After implementing a strategy, return to the data.

Did results improve?

Did the targeted students make progress?

Did teachers find the strategy useful?

Are students demonstrating stronger understanding?

If the results haven’t improved, don’t simply conclude that the teachers didn’t implement the strategy properly.

Ask whether the strategy itself was appropriate.

Perhaps students needed more time. Perhaps the teaching approach needs modification. Perhaps the original diagnosis was incorrect.

Effective HODs treat data as part of an ongoing improvement cycle, not as a final judgement.

Data Should Lead to Better Conversations

Ultimately, the greatest value of student data may not be the numbers themselves.

It is the conversations those numbers create.

A strong HOD can bring teachers together and ask:

What are our students telling us through this data?

What are they doing well?

Where are the biggest gaps?

What might be causing those gaps?

What can we change in our teaching?

How will we know whether the change worked?

These questions move the department away from simply reporting results and towards genuine professional inquiry. Using student data to improve results only becomes valuable when it changes what happens in classrooms.

The most effective HODs use data to identify problems, investigate causes, support teachers, target interventions and evaluate whether their actions are improving student learning.

The process does not need to be complicated.

Start with a clear question. Use relevant evidence. Look for patterns. Identify a priority. Agree on an action. Set a measurable goal. Monitor progress. Then review the results.

Most importantly, remember that data should support professional judgement rather than replace it.

Numbers can tell you what is happening. Effective HOD leadership requires you and your team to investigate why it is happening and what you should do about it.

When departments develop a culture in which teachers regularly use evidence to discuss teaching and learning, student data becomes much more than a set of statistics.

It becomes a tool for better teaching, better decision-making and better outcomes for students.
